    On kindness in peer review: 9 better ways to say “This paper needs work" Every so often, I come across a reviewer comment that calls a contribution trivial or says it “does not rise to the level expected” at a journal. When I see that language, I wince. Even if the critique has merit, it often overshadows otherwise valuable points in the review. Why? Because it makes the authors feel like the entire review team—not just one reviewer—didn’t see any merit in their work. So, what can we do instead? To help authors actually use your feedback? Soften your tone—not your standards. Use language that clearly signals concern about the contribution without shutting down the possibility for improvement. Rather than making the author angry, use language that engages the author with your comments and encourages them to improve their work. Here are nine thoughtful phrases I’ve seen good reviewers use this past year, that encourage engagement. They’re especially useful in peer review, mentorship, or conference feedback: 1. "The core argument feels underdeveloped, and I had trouble fully engaging with it." This gently signals the paper didn’t land, while pointing to a fixable issue. 2. "I struggled to connect with the contribution—perhaps more framing or positioning could clarify its relevance." Invites the author to sharpen the positioning of their work. 3. "The paper raises important questions, but the current structure makes it difficult to appreciate its full impact." Encourages authors to revise the structure for better clarity. 4. "I found myself wanting more clarity on how this piece fits into the broader conversation." Suggests adding context. Consider: “It doesn’t resonate with me because the context is missing.” 5. "This may reflect my own disciplinary perspective, but I had difficulty connecting with the theoretical framing." Acknowledges your own lens and invites the author to strengthen their framing for a wider audience. 6. "The writing is thoughtful, but I had trouble seeing how the pieces come together to form a cohesive narrative." Encourages a shift from listing elements to telling a coherent story. 7. "The manuscript feels preliminary—there’s potential here, but it’s not fully realized yet." Flags underdevelopment without sounding dismissive or harsh. 8. "The contribution may benefit from more grounding in empirical or theoretical detail to fully resonate with readers." Only use this if you can specify what detail is needed. 9. "This version didn’t quite land for me, but I believe with revision and sharper focus, it could really shine." Provides an honest, hopeful invitation to revise. Never forget. Reviewing is about stewardship. It’s about helping authors make their work stronger—even when it’s not there yet.      5 Uncomfortable Truths About Giving "Performance Feedback" (that no one tells you) After 15 years of leading teams and coaching executives, I've learned that giving meaningful feedback isn't about following a template or checking a box. Here are the hard truths I wish someone had told me earlier: 1.) Your feedback isn't about making yourself comfortable ↳That knot in your stomach before a tough conversation? It's a sign that you're about to say something that matters. I once delayed giving critical feedback to a high performer for weeks because I feared damaging our relationship. When I finally did, their response? "I wish you'd told me sooner." 2.) The "feedback sandwich" insults your employees' intelligence. ↳They see right through it, and it diminishes your message. Trust them with direct communication. Last month, a client told me they'd spent years decoding what their previous manager "really meant" beneath the compliment buffer. 3.) "Great job!" isn't feedback – it's a pat on the back ↳ Real feedback answers: "Great at what? Why did it matter? What specific impact did it have?" The difference transforms generic praise into a roadmap for repeatable success. 4.) The most crucial feedback often comes from your discomfort. ↳ When you think, "Maybe I'm overreacting" or "Perhaps it's not my place," that's often precisely what needs to be addressed. Those moments of hesitation often mask the most valuable insights. Be professional and tactful, but seize an opportunity and the signs you receive. 5.) Timing beats process every time. ↳ The best feedback system in the world can't match the power of addressing something at the moment. Waiting for quarterly reviews to discuss crucial performance issues is like waiting for New Year's to start eating healthy – it makes sense on paper but fails in practice. THE BOTTOM LINE: Meaningful feedback isn't about being fake, too nice or following a script. It's about being transparent, specific, and genuine – even when (especially when) it's uncomfortable. Vague feedback is worse than no feedback at all. If your message could apply to anyone, it probably helps no one. Make it direct, make it specific, make it count.     Most leaders don’t struggle to give feedback because they lack good intentions, they struggle because they lack the right frameworks. We say things like: 🗣 “This wasn’t good enough.” 🗣 “You need to speak up more.” 🗣 “That project could’ve been tighter.” But vague feedback isn’t helpful, it’s confusing. And often, it demoralizes more than it motivates. That’s why I love this visual from Rachel Turner (VC Talent Lab). It lays out four highly actionable, research-backed frameworks for giving better feedback: → The 3 Ps Model: Praise → Problem → Potential. Start by recognizing what worked. Then gently raise what didn’t. End with a suggestion for how things could improve. → The SBI Model: Situation → Behavior → Impact. This strips out judgment and makes feedback objective. Instead of “You’re too aggressive in meetings,” it becomes: “In yesterday’s meeting (Situation), you spoke over colleagues multiple times (Behavior), which made some feel unable to share (Impact).” → Harvard’s HEAR Framework: A powerful structure for disagreement. Hedge claims. Emphasize agreement. Acknowledge their point. Reframe to solutions. → General Feedback Tips: – Be timely. – Be specific. – Focus on behavior, not identity. – Reinforce the positive (and remember the 5:1 rule). Here’s what I tell senior FMCG leaders all the time: Good feedback builds performance. Great feedback builds culture. The best feedback builds trust, and that’s what retains your best people.     "I'm just going to be direct with you." I once had a business partner who would preface feedback this way—and then just spew whatever was on his mind. He thought he was being helpful, but he wasn’t. He wasn’t positioning the feedback in a way that the person could hear it. He only wanted to get that feedback off his chest. That’s not a good leader (... or colleague, or friend, or parent.) If you have feedback to give, think about how you can deliver it in a way that will be well received. The Situation-Behavior-Impact model (link in comments) is the best approach I've seen. Instead of jumping straight to judgment, you: 1. Start by getting on the same page about the situation. 2. Then, you describe what you observed. No assumptions about intent. It’s clear and objective. 3. Then, you finally share the impact. This framework has impacted every relationship I have in my life. I even used it with my kids. When they'd come to me, complaining about each other, I taught them this approach, and over time, they learned to address their issues with each other directly. As adults, they’re now excellent at giving feedback to each other and their friends. And, of course, to me!     Your words shape the air people work in. I’ve been in enough rooms to know, it’s not the policies that make or break a culture. It’s the everyday language leaders use without thinking. One sentence. Said the wrong way. Can shut somebody down. And one sentence, said with intention? That’s the kind of thing people remember years later. Toxic vs. Empowering communication, with real alternatives that create trust, not fear: ❌ "This is how we’ve always done it, don’t question it." ✅ "If you have ideas to improve this, let me know." → Innovation thrives where curiosity is welcomed. ❌ "I don’t care how you feel; I need results." ✅ "Your well-being matters. What challenges are you facing?" → Results don’t come at the cost of people. Sustainable performance starts with empathy. ❌ "Why weren’t you available?" ✅ "I respect your time off. Let’s plan to connect during work hours." → Respecting boundaries builds a culture of trust. ❌ "I thought you would do a better job." ✅ "This is a great start. Except it wasn’t feedback—it was an exhaustive list of everything she’d done wrong after one customer meeting. Several people were copied on the email—including me. I wasn’t even the target, but I felt uneasy just reading it. It felt more like an attack than feedback. It was brutal—like a wrecking ball to her confidence. And this one email impacted Sally for over a year. I realized then that feedback should never leave someone feeling this way. It should empower, not dismantle. That email taught me exactly what NOT to do when giving feedback. Because feedback can be right and kind—not cruel. It should lift people up, not tear them down.     Your brain can't process praise and criticism simultaneously. That's why traditional feedback methods are harmful. But there's ONE discovery that creates growth, not resistance: Direct. Then Connect. Neuroscience shows our brains process praise and criticism through completely different neural pathways. That's why the "feedback sandwich" fails so spectacularly. When we buffer criticism with praise... The brain cannot process these mixed signals effectively. People see through it anyway. Studies show 74% of professionals detect sandwich feedback within seconds. Having directly managed 300+ people and coached over 100 founders on leadership and culture, I’ve seen the real impact of feedback. Here’s what works... Two simple steps: 1. DIRECT: First, get permission and deliver unfiltered feedback. "May I share some observations about your presentation?" Then state exactly what needs improvement. This activates voluntary participation, and increases receptivity greatly. 2. CONNECT: Then, separately reaffirm their value "Your contributions remain vital to our success." The key? Complete separation between these steps. Direct feedback gives a clean signal about what needs to change. Connection maintains psychological safety. They know their status isn't threatened. Getting permission isn’t a minor detail - it’s crucial. It fosters respect and trust before you give tough feedback. Setting the stage for it to land well. The neuroscience behind this is clear: A Gallup study shows regular feedback mechanisms result in 14.9% increase in employee engagement and a 21% increase in profitability. Companies implementing this see remarkable results: • Cisco saw 54% faster resolution of team conflicts • Adobe reported 30% reduction in employee turnover • Pixar found 22% higher willingness to challenge assumptions • Microsoft under Nadella accelerated deployment cycles by 31% The traditional sandwich approach can feel safer, but it creates distrust. Additionally, provide feedback as close to the event as possible, ensuring its relevance and impact. -Begin by acknowledging what went well. Positive reinforcement sets a constructive tone and helps the recipient understand their strengths, fostering a more receptive mindset for improvement. -Frame your feedback in a way that encourages growth rather than focusing solely on mistakes. Offer solutions or alternatives, guiding the individual toward improvement. Avoid personal attacks and maintain a professional, supportive tone. -Express your feedback from a personal perspective using "I" statements. This approach helps avoid sounding accusatory and emphasizes your observations or feelings about the situation. -Critique actions and behaviors rather than judge the person's character. This helps the individual understand what specific actions can be adjusted or improved. -Feedback should be a two-way street. Encourage the recipient to share their perspective, thoughts, and potential solutions. A collaborative discussion fosters a sense of ownership and commitment to improvement. -A healthy feedback mix includes both positive reinforcement and developmental guidance. Recognize achievements and strengths while offering insights into areas for growth. This balance creates a well-rounded view and motivates continuous improvement. -Pay attention to your tone and body language when delivering feedback. A respectful and empathetic approach enhances the impact of your message. Ensure your feedback aligns with your intention to support and guide rather than criticize. -Effective feedback doesn't end with delivery. Follow up to check progress, provide additional guidance, and show ongoing support. This reinforces the idea that feedback is a continuous process aimed at improvement. -Just as you provide feedback, be open to receiving feedback on your communication style. Continuous improvement applies to everyone, and being receptive to constructive criticism enhances your ability to provide effective feedback in the future. Remember, the goal of good feedback is to inspire growth and improvement.     As an EY Partner, I gave feedback to thousands. Master the art of feedback - skyrocket your leadership: Bad feedback creates confusion. Good feedback sparks growth. Use the CSS (Clear, Specific, Supportive) framework to make your feedback land without friction. No more awkward silences or sugarcoating disasters: 1. Give positive feedback that actually feels valuable. ❌ Don’t say: “Great job!” ✅ Instead say: “Hey [Name], I really liked how you [specific action]. It made a real impact on [outcome]. Keep doing this—it’s a game-changer.” Why it matters: → Reinforces what actually works 2 Address underperformance without demotivating. ❌ Don’t say: “You need to improve.” ✅ Instead say: “I appreciate your effort on [project]. One area to refine is [specific issue]. A great way to improve would be [solution or resource]. Let’s check in next [timeframe] to see how it’s going.” Why it works: → Pinpoints the issue without personal criticism 3. Redirect someone without crushing their confidence. ❌ Don’t say: “This isn’t what I wanted.” ✅ Instead say: “I see where you were going with [work]. One way to make it even stronger is [specific suggestion]. What do you think about this approach?” Why it works: → Keeps feedback constructive, not critical 4. Push back on an idea (without sounding like a jerk). ❌ Don’t say: “I don’t think this will work.” ✅ Instead say: “I see the thinking behind [idea]. One challenge I foresee is [issue]. Have you considered [alternative approach]? Let’s explore what works best.” Why it works: → Keeps it a discussion, not a shutdown 5. Handle conflict without escalating it. ❌ Don’t say: “You’re wrong.” ✅ Instead say: “I see it differently—here’s why. Can we walk through both perspectives and find common ground?” Why it works: → Creates space for solutions, not arguments 6. Help someone level up their leadership. ❌ Don’t say: “You need to be more of a leader.” ✅ Instead say: “I see a lot of leadership potential in you. One way to step up is by [specific behavior]. I’d love to support you in growing here—what do you think?” Why it works: → Focuses on potential, not deficits 7. Coach someone who is struggling. ❌ Don’t say: “You need to step up.” ✅ Instead say: “I’ve noticed [specific challenge]. What’s getting in the way? Let’s find a way to make this easier for you.” Why it works: → Focuses on support, not blame 8. Give feedback to a peer without sounding like a boss. ❌ Don’t say: “You should have done it this way.” ✅ Instead say: “I had a thought—what if we tried [alternative]? I think it could help with [goal]. What do you think?” Why it works: → Encourages shared ownership of improvement 9. Close feedback on a high note. ❌ Don’t say: “Just fix it.” ✅ Instead say: “I appreciate the work you put in. With these adjustments, I know it’ll be even better.
