Most leadership programs end with feedback forms. If your CEO asked for the š° money slide, Would you have anything to show? Hereās the reality: attendance isnāt impact. Smiles and surveys donāt prove ROI. Hereās where ROI starts: āļø Start with business strategy, not just learning objectives. ā³ Programs should be designed to accelerate organizational priorities, not just learning hours. āļø Embed development into the work itself so growth shows up in real time. ā³ Impact should be measured in project delivery, cost savings, quality of execution, and leadersā ability to grow and guide their teams. āļø Prepare leaders for responsibilities beyond their current role. ā³ Growth is proven when leaders step up successfully into bigger challenges, not when they sit in classrooms. āļø Measure outcomes with real metrics, not fluff. ā³ Track improvements in retention, promotion readiness, decision speed, or customer satisfaction. ā³ If you canāt measure it, you canāt prove ROI. āļø Reinforce learning through coaching and accountability until new habits stick. ā³ Sustained behavior change is the only way leadership investments translate into long-term ROI. This is when the impact becomes clear. You see sharper judgment, stronger execution, ready successors, and market-ready teams. Thatās the money slide boards and executives are looking for. As the article pointed out, too many organizations still approach leadership development with yesterdayās playbook. In business, the āmoney slideā is the single slide in a presentation that proves value, the ROI that executives are really looking for. Too often, instead of proving value, organizations fall back on the old playbook: š more courses, š more hours, š more frameworks. But impact doesnāt come from volume. It comes from alignment, design, and outcomes. Hereās my take: the future of leadership development wonāt be judged by how much training content is delivered. It will be judged by how much capability is created and how quickly that capability moves the business forward. Bridging the gaps in Kirkpatrick to prove enablementās impact: Reminder⦠The four levels in Kirkpatrick: 1) reaction 2) learning 3) behavior 4) results Problem: Almost no one gets to level 4. Why? The levels arenāt actually connected. Just because someone reacts favorably, doesnāt mean they learned. Just because someone learned, doesnāt mean theyāll change their behavior. Just because the change behavior, doesnāt mean youāll see results. You need to bridge the gaps. Hereās how: From 1 ā> 2 Bridge: Effectiveness Perceptions (See Will Thalheimerās āPerformance Focused Learner Surveysā) These ask questions to glean insights about the effectiveness of the intervention (not CSAT). - did you receive enough practice? - was practice realistic? - did feedback guide your performance? - were OTJ resources provided? - did you practice using those resources? - is your manager supporting you? - etc These indicate your intervention has a high likelihood it was effective at imparting new knowledge/skills. ā From 2 ā> 3 Bridge: Competence Not ācompetencyā (ie do you know it / do you have the skills). But COMPETENCE - can you demonstrate that you can make the kinds decisions/perform the types of tasks youāll need to OTJ? Acquiring new knowledge or skills is meaningless if you canāt apply them correctly OTJ. ā From 3 ā> 4 Bridge: Outputs What are the effects of the behavior? What is produced when they are correctly applied (and to what standard)? Something valuable ought to come of them, otherwise itās behavior for behaviorās sake. Whatās produced? A document? A report? A relationship? An assessment? A decision? Behavior means nothing if it doesnāt produce valuable work. BUTā¦these outputs mean nothing if they arenāt anchored to business outcomes. ā This is why to apply this framework, you always need to start with the desired outcome. What are the results you seek to support and influence? Deconstruct these down to influenceable leading indicators. What outputs do those influenceable outcomes depend on? To what standard must they be produced to ensure the outcomes happen? What behaviors must be applied to produce them? What obstacles are in the way? How must performers demonstrate theyāre competent? What must they learn/develop or use? You get the ideaā¦

āL&D Doesnāt Drive Business Results.ā Thatās what an executive said to an HR leader I worked with recently. They were hesitant to invest in skill development with us because they couldnāt see how it connected to the bottom line. Honestly, I get it.
