Here’s how to get it right: — 𝗦𝘁𝗮𝗴𝗲 𝟭: 𝗖𝗼𝗹𝗹𝗲𝗰𝘁 𝗙𝗲𝗲𝗱𝗯𝗮𝗰𝗸 Most PMs get this wrong. They collect feedback randomly with no system or strategy. But remember: your output is only as good as your input. And if your input is messy, it will only lead you astray. Event marketers How many customers did you talk to last month? Last year? I don’t mean surveys. I’m talking about actual conversations. Do you have a system for collecting first hand feedback? Target convos by event size: - Events under 100 attendees: 10 conversations - 101 - 1,000: 10 + 2 for every 100 attendees - 1,000+: 3% of attendees Yes! For a 2,000 person event your team should be chatting with 60 attendees and/or sponsors. At 30 minutes a convo, that’s 30 hours of work. That is NOTHING in the scheme of planning a 2,000 person event. Here’s how you should segment your conversations: - 80% people who came to the event - 20% people who came the prior year but didn’t return Split that between attendees & sponsors. Questions to ask: 1. What inspired you to join? 2. Why didn’t you come this year? 3. How did you convince your boss to pay for you to come? To sponsor? 4. What were you hoping to get from the event? 5. Did we deliver that? Why or why not? 6. Will you bring more/less colleagues next year? Why? 7. What was your favorite aspect of the event? Why? 8. If your CX Program simply consists of surveys, it's like trying to understand the whole movie by watching a single frame. You have to integrate data, insights, and actions if you want to understand how the movie ends, and ultimately be able to write the sequel. But integrating multiple customer signals isn't easy. In fact, it can be overwhelming. I know because I successfully did this in the past, and counsel clients on it today. So, here's a 5-step plan on how to ensure that the integration of diverse customer signals remains insightful and not overwhelming: 1. Set Clear Objectives: Define specific goals for what you want to achieve. Having clear objectives helps in filtering relevant data from the noise. While your goals may be as simple as understanding behavior, think about these objectives in an outcome-based way. For example, 'Reduce Call Volume' or some other business metric is important to consider here. 2. Segment Data Thoughtfully: Break down data into manageable categories based on customer demographics, behavior, or interaction type. This helps in analyzing specific aspects of the customer journey without getting lost in the vastness of data. 3. Prioritize Data Based on Relevance: Not all data is equally important. Based on Step 1, prioritize based on what’s most relevant to your business goals. For example, this might involve focusing more on behavioral data vs demographic data, depending on objectives. 4. Use Smart Data Aggregation Tools: Invest in advanced data aggregation platforms that can collect, sort, and analyze data from various sources. These tools use AI and machine learning to identify patterns and key insights, reducing the noise and complexity. 5. Regular Reviews and Adjustments: Continuously monitor and review the data integration process. Be ready to adjust strategies, tools, or objectives as needed to keep the data manageable and insightful. This isn't a "set-it-and-forget-it" strategy! CSAT measurement must be more than just a score. Many companies prioritize their Net Promoter Score (NPS) as a measure of Customer Satisfaction (CSAT). But do these methods truly give us a complete understanding? In reality, surveys are not always accurate. Bias can influence the results, ratings may be misinterpreted, and there's a chance that we didn't even ask the right questions. While a basic survey can indicate problems, the true value lies in comprehending the reasons behind those scores and identifying effective solutions to improve them. Here’s a better way to look at CSAT: 1. Start with Actions, Not Just Scores: Observable behaviors like repeat purchases, referrals, and product usage often tell a more accurate story than a survey score alone. 2. Analyze Digital Signals & Employee Feedback: Look for objective measures that consumers are happy with what you offer (website micro-conversions like page depth, time on site, product views and cart adds). And don’t forget your team! Happy employees = Happy customers. 3. Understand the Voice of the Customer (VoC): Utilize AI tools to examine customer feedback, interactions with customer support, and comments on social media platforms in order to stay updated on the current attitudes towards your brand. 4. Make It a Closed Loop: Gathering feedback is only the beginning. Use it to drive change. Your customers need to know you’re listening — and *acting*. Think of your CSAT score as a signal that something happened in your customer relationships. But to truly improve your business, you must pinpoint the reasons behind those scores and use that information to guide improvements. Don’t settle for simply knowing that something happened, find an answer for why it happened. Your feedback process should act as a funnel, catching data from all the various sources and bringing it into a centralized location. As you get feedback from various sources, it’s helpful to be consistent in what you collect. Capturing data in a handful of key areas is particularly useful, including: >Touchpoint. What was the touchpoint, or where was the customer in their journey? For example, this could be after a repair, or an interaction with customer service. >Objective. What was the customer’s objective? For example, they wanted to get their cable working again. >Experience. What was the actual experience? The cable got repaired but it happened outside the promised window of time. >Emotional impact. What was the emotional impact of this experience? The range you establish could be very satisfied to very unsatisfied, on a scale. I’ve seen alternatives such as very happy to very frustrated. What words best capture emotion in your setting? These factors give you a solid foundation for comparing both structured and unstructured feedback. UL, a global company that provides product testing and certification, made a push to more completely capture the on-the-fly feedback their employees were hearing. They created a simple feedback form inside their CRM system. The link can be accessed quickly by any employee, anytime. For example, they can easily pull up the form from their phone and enter the customer’s feedback. I'd like to discuss using Customer Feedback for more focused product iteration. One of the most direct ways to understand customers needs and desires is through feedback. Leveraging tools like surveys, user testing, and even social media can offer invaluable insights. But don't underestimate the power of simple direct communication – be it through emails, chats, or interviews. However, while gathering feedback is essential, ensuring its quality is even more crucial. Start by setting clear feedback objectives and favor open-ended questions that allow for comprehensive answers. It's also pivotal to ensure a diversity in your feedback sources to avoid any inherent biases. But here's a caveat – not all feedback will be relevant to every customer. That's why it's essential to segment the feedback, identify common themes, and use statistical methods to validate its wider applicability. Once you've sorted and prioritised the feedback, the next step is actioning it. This involves cross-functional collaboration, translating feedback into product requirements, and setting milestones for implementation. Lastly, once changes are implemented, the cycle doesn't end. Use methods like A/B testing to gauge the direct impact of the changes. And always, always return to your customers for follow-up feedback to ensure you're on the right track. Your feedback surveys are part of your customers’ experience. That may sound obvious, but far too many companies ignore the impact feedback surveys have on their customers’ perceptions of the #customerexperience. 💠 If your survey is too long, that’s a bad #CX. 💠 If your survey asks questions that are irrelevant, that’s a bad CX. 💠 If it asks questions that are hard to answer or if it’s slow to load, or if there is any other issue with the survey, you have now created a bad experience for your customers. 💡 This matters even more because the feedback survey is almost always the end of an experience. And as we know from the peak / end rule, how an experience ends matters a great deal to the customers’ memory of the experience. If your survey leaves them with a bad last impression, you have undermined the rest of the experience that came before. ❓ What can be done? Ask yourselves: 👉 Do we need to ask this many questions on our survey? 👉 Have we simplified the language of our questions, and focused on elements of the experience the customer can actually reflect on? 👉 Does our survey look good? 👉 Does it load quickly? 👉 Does it really take as long to complete as we say it does? 👉 Do we give any indication to customers that we are listening to their feedback and taking it seriously? 📉 If you answered no to any of those questions, then you should be worried that your feedback survey is making your customer experience worse. Your customer survey doesn't just capture feedback on the experience. It IS the experience. Asking at the wrong time can be annoying. For example, many websites use pop-up surveys to ask for feedback. The timing of the pop-up should be carefully chosen to avoid interrupting the customer's workflow. In this example, the survey popped up on the login page. Customers on the login page are likely intent on completing a transaction within their account. The pop-up survey adds unnecessary friction to the process. Even worse? The survey takes a few minutes to complete. Asking customers to stop what they're doing to spend several minutes completing your survey is pretty cheeky. How could you make this experience better? A few ways: 1. Improve survey timing You could offer a survey at the end of a transaction or when a customer's dwell time (time spent looking at one page) exceeded a certain threshold. 2. Simplify your survey Allow customers to share feedback in one click with an optional open comment box. 3. Think twice Do you really need to survey customers here? Only use a survey if you have a clear reason and a specific plan to use the data. When something feels off, I like to dig into why. I came across this feedback UX that intrigued me because it seemingly never ended (following a very brief interaction with a customer service rep). So here's a nerdy breakdown of feedback UX flows — what works vs what doesn't. A former colleague once introduced me to the German term "salamitaktik," which roughly translates to asking for a whole salami one slice at a time. I thought about this recently when I came across Backcountry’s feedback UX. It starts off simple: “Rate your experience.” But then it keeps going. No progress indicator, no clear stopping point—just more questions. What makes this feedback UX frustrating? – Disproportionate to the interaction (too much effort for a small ask) – Encourages extreme responses (people with strong opinions stick around, others drop off) – No sense of completion (users don’t know when they’re done) Compare this to Uber’s rating flow: You finish a ride, rate 1-5 stars, and you’re done. A streamlined model—fast, predictable, actionable (the whole salami). So what makes a good feedback flow? – Respect users’ time – Prioritize the most important questions up front – Keep it short—remove anything unnecessary – Let users opt in to provide extra details – Set clear expectations (how many steps, where they are) – Allow users to leave at any time Backcountry’s current flow asks eight separate questions. But really, they just need two: 1. Was the issue resolved? 2. How well did the customer service rep perform? That’s enough to know if they need to follow up and assess service quality—without overwhelming the user. More feedback isn’t always better—better-structured feedback is. Your Product Managers are talking to customers. So why isn’t your product getting better? A few years ago, I was on a team where our boss had a rule: 🗣️ “Everyone must talk to at least one customer each week.” So we did. Calls were scheduled. Conversations happened. Boxes were checked. But nothing changed. No real insights. No real impact. Because talking to customers isn’t the goal. Learning the right things is. When discovery lacks purpose, it leads to wasted effort, misaligned strategy, and poor business decisions: ❌ Features get built that no one actually needs. ❌ Roadmaps get shaped by the loudest voices, not the right customers. ❌ Teams collect insights… but fail to act on them. How Do You Fix It? ✅ Talk to the Right People Not every customer insight is useful. Prioritize: -> Decision-makers AND end-users – You need both perspectives. -> Customers who represent your core market – Not just the loudest complainers. -> Direct conversations – Avoid proxy insights that create blind spots. 👉 Actionable Step: Before each interview, ask: “Is this customer representative of the next 100 we want to win?” If not, rethink who you’re talking to. ✅ Ask the Right Questions A great question challenges assumptions. A bad one reinforces them. -> Stop asking: “Would you use this?” -> Start asking: “How do you solve this today?” -> Show AI prototypes and iterate in real-time – Faster than long discovery cycles. -> If shipping something is faster than researching it—just build it. 👉 Actionable Step: Replace one of your upcoming interview questions with: “What workarounds have you created to solve this problem?” This reveals real pain points. ✅ Don’t Let Insights Die in a Doc Discovery isn’t about collecting insights. It’s about acting on them. -> Validate across multiple customers before making decisions. -> Share findings with your team—don’t keep them locked in Notion. -> Close the loop—show customers how their feedback shaped the product. 👉 Actionable Step: Every two weeks, review customer insights with your team to decipher key patterns and identify what changes should be applied. If there’s no clear action, you’re just collecting data—not driving change. Final Thought Great discovery doesn’t just inform product decisions—it shapes business strategy.
