One simple change cut that out: we transitioned from verbal to visual. Here's what we did: BACKGROUND: When we went fully remote at Blip years ago, progress updates became a special kind of torture. Every "quick sync" turned into an hour of: - "Remember when we discussed..." - "Wait, which part are we changing?" - "No, I thought we agreed on..." Same conversations. Different day. Zero progress. THE SHIFT: Instead of talking about changes, we started drawing them. Using @lucid we mapped every single user action before meetings. Not high-level flows… every click, every decision point, every expected behavior. Now when our Supply head says "we're changing this," he points to one square. That's it. Meeting over in 15 minutes. THE SYSTEM: 1. Map the entire journey first (30-45 mins) - Every action documented - Every decision branch visible - One source of truth 2. Share the visual 24 hours before any meeting - Team comments directly on elements - Context builds asynchronously - Everyone arrives prepared 3. Run surgical discussions (15 mins vs 60) - Point to specific boxes - Click in and annotate live - Decisions stick because everyone sees the same thing 4. Track changes visually - Before/after comparisons side-by-side - Progress visible at a glance - No status meetings needed RESULTS: Month 1: Folks complained about "extra work" Month 2: Meetings cut in half Month 3: People started making diagrams without being asked The real magic: Async conversations actually reach conclusions now 😀 Someone screenshots a flow section, circles a box, drops it in Slack: "Change this?" Three replies later: Done. No meeting. No confusion. Just execution. LESSON: Remote teams don't need more meetings. They need better artifacts. I’ve been managing remote teams across different time zones for over a decade. But I struggled. → I didn’t have a set process. → I didn’t understand how to make time zones work in my favor. → I didn’t know how to balance flexibility and structure. 1. The first mistake is failing to acknowledge the time zone challenge. Many leaders assume that their team can sync up despite being spread across the globe. But the reality is, time zone differences create major barriers to productivity and communication. When I first scaled my company, I made the same mistake. I tried to get everyone working in overlapping hours, but it led to constant delays, frustration, and burnout. The result was: → Miscommunication because not everyone is available at the same time. → Missed opportunities due to delayed responses. → Team members feeling disconnected. But then I realized I needed to embrace time zone differences instead of fighting them. Here’s how I fixed it: → Accept time zone differences as a reality and create overlap windows for collaboration. → Communicate expectations clearly around working hours and availability. → Focus on asynchronous work and ensure key tasks can be completed without needing everyone to be online simultaneously. 2. The second mistake is neglecting to establish clear communication protocols. Time zone challenges make communication even trickier, and without clear protocols, your team will be left guessing when to connect or how to share updates effectively. I learned this the hard way. At one point, we had team members scattered across five time zones, and without a plan for how and when to communicate, things slipped through the cracks. The result was: → Information is missed or misunderstood. → Confusion around when to reach out and how to collaborate. → Employees feel “out of the loop” or disengaged. Here’s how I fixed it: → Implemented tools like Slack, Microsoft Teams, and Zoom to streamline communication. → Set clear guidelines for response times, preferred communication channels, and meeting schedules. By learning from these mistakes, I’ve been able to turn time zone differences into an advantage rather than a barrier. Don't let time zones be your excuse for poor management—make them work to your advantage.

A founder DMd me and asked: how can I ensure my remote team is doing as much work as they would if we were in office? I flipped the question back on him and asked: what are you doing to set your team up for success to be productive working from home?? WHY are we looking to remote employees to intrinsically know how to optimize their time and productivity, when we've never given them a roadmap or a playbook to learn how? Here are the 3 things we discussed that he's doing with his team now: 1️⃣ Establish a "not always available" standard. Encourage team members to time block Slack engagement. First hour of the day: Slack is muted and hidden, team members focus on email replies and their biggest work hurdles. *Bonus/up-level: His team works mostly across 4 American time zones, so now they're doing a 1-hour Slack Sprint in the morning and in the afternoon. Slack stays quieter outside of those hours, everyone "congregates" for cross-team questions and engagement during those windows. 2️⃣ Build a low-lift stack of efficiency tools and bake them into onboarding. For most remote employees, a good starting point is: - a Pomodoro plug-in tool - a text expander tool - a to-do list or task + note tool - a mental reset tool (I'm obsessed with Calm right now, the daily calms are a great midday reset) 3️⃣ Schedule a few team- or company-wide coworking sessions every week. This is called "body-doubling" and is a HUGE game changer. Here's how it works: Completely optional to attend, mics stay off, cameras are optional as well. Have a volunteer moderator kick off the hour with a simple prompt: What are you working on for this session? Everyone drops their "what" in the chat, then gets to work. 30 minutes in, moderator does a 5 minute check-in. Encourage a quick stretch, ask a fun question for a mini-conversation. Then back to silent coworking for 20 minutes. Wrap up with asking everyone to drop a simple end-of-session progress check in the chat. Could be as simple as "completed" or "half way there". These virtual coworking sessions have been known to 2-3x productivity when done for just an hour each day. That's it. 3 simple approaches. None of them have to cost a dime.
