With a staggering 70% of transformations ending in failure and global spending on these initiatives expected to surpass $3.4 trillion, it's clear that conventional approaches are falling short and a new radically different approach is needed. I firmly believe that the key to success lies in getting your organization into alignment. In alignment, every element of your business should work cohesively to fulfill the organization's purpose. There are two critical dimensions to alignment. - Vertical alignment: harmonizing strategies, goals, knowledge, and activities from the C-suite down to individual contributors. This involves defining everyone's role precisely so it's clear how they contribute to the organization's purpose. - Horizontal Alignment: emphasizing effective collaboration and coordination. Across various business and functional areas. This means breaking down silos and fostering synergies. So that units work effectively to achieve common goals and objectives. To achieve alignment, and I mean in A. Real. Tangible. Way, a common languages needed. This language creates a shared understanding across diverse perspectives. Enabling clear communication by removing ambiguity and confusion. It fosters collaboration in delivering on a complex transformational agenda. For a common language to be effective. It must satisfy three criteria. - It has to be should be business oriented, which is critical for driving change through the lens of how the organization creates and delivers value. - It must facilitate cross-functional connectivity linking concepts from different teams through that common language to tear down organizational silos and promote stronger communication and collaboration. - It must represent different levels of granularity being useful for both senior leadership and lower-level staff at the same time. I've considered this question extensively. My conclusion is that the only candidate that satisfied these criteria is process. This requires organizations to invest in building a process capability to create and maintain an inventory of all processes. This new and holistic method is the antidote to transformation failures and is the key to your organization succeeding into the digital age! This approach will save time, money, and be significantly more effective in delivering on the business vision for the transformation.

No single model could address this; a holistic, data-driven approach was necessary. The rise of AI and other technological shifts further complicate the landscape. While experts are valuable, the unpredictable nature of data and AI challenges requires a shift toward experimental and adaptive problem-solving. Solution? Bring PRODUCT MANAGEMENT to Data & Ai! In data & Ai product management, fostering a culture of experimentation is crucial. It's about encouraging questions, exploring new possibilities, and not being afraid to pivot based on new insights. Moreover, the focus shifts from traditional "intellectual" data property to user "interaction property". System thinking is the core of successful continuous discovery. Before the rise of design thinking, system thinking played a crucial role in shaping software projects. With the emergence of the internet, these systems naturally evolved into social systems. However, introducing design thinking shifted the focus toward empathy, emphasizing a more user-centric approach to product development. Yet, even before this shift, the essence of web experiences was already centered around people. While agile movements and design thinking made these concepts more accessible to a broader business audience, they might also have inadvertently distanced us from the fundamental nature of systems, which inherently revolve around interactions and solving problems. Maybe we just need to lean into the systems. Systems thinking is a holistic approach to problem-solving that emphasizes understanding the interconnectedness and patterns within complex systems. This method of thinking is particularly useful in addressing challenges with multiple stakeholders, competing incentives, or no clear solutions. Here are some aspects of systems thinking: → Patterns: Systems thinking helps us see how different system parts are connected. Understanding how a change in one area can affect others is essential. → Multiple perspectives: This approach involves listening to different people's views. This makes our understanding of a problem deeper and helps us look at the situation more thoroughly. → Expanding choices and seeing problems differently: Systems thinking lets us think of problems in new ways. I believe most innovation comes from synthesizing rigorous analysis and deep subject matter expertise into a holistic view that produces insight greater than the sum of its parts, a process I call “Dynamic Synthesis.” This may appear to be mysterious or magical, but it’s really a function of processing known information. Daniel Kahneman, a Nobel Prize-winning behavioral economist describes the process of intuition and innovation in his book, “Thinking, Fast and Slow” as simply recognizing information based on recalling similar circumstances from one’s memory. Reading and studying can greatly enhance the reservoir of information. To wit, at Harvard Business School, my classmates and I studied nearly 2,000 cases of real business leaders wrestling with real problems of real businesses across numerous industries and business models, which is still of great benefit to me when collaborating with Founders we invest in at Eagle Venture Fund. And, of critical importance, is lived experience. The deeper and broader the experiences of a Founder (see this HBR analysis re experienced Founders https://shorturl.at/ciADH), the faster and easier the process is of boiling comprehensive analysis down to a clear view of the best potential solutions and pivoting if things don’t go as planned. I further define Dynamic Synthesis as four different types of integration: · Situational Synthesis - the fusion of the overall situation, from the industry context to the market demand to existing solutions to poorly-addressed problems, which makes deep knowledge of the industry critical. · Experiential Synthesis - the analysis through the filter of extensive experience across many roles from strategy to product development to sales to marketing to finance, etc., and understanding the relatedness of various functions. · Pattern Synthesis - the ability to recognize similar patterns given similar circumstances. For example, the technology industry pattern that the value of innovation flows from hardware to software, and eventually to services. In 1996 I acquired an antiquated mainframe-based service bureau with the insistence of an investor that wanted me to spin it into an Application Service Provider (now called SaaS). He recognized the pattern at a time when everyone else was installing client/server software in company data centers, that we should focus on hosting and streaming software instead because that would be the future. · Best Practices Synthesis - the application of best practices of proven strategies that have worked in other markets. In many cases, an entire industry has adopted an attitude of “we’ve always done it this way,” whereas outsiders can more easily spot the sacred cows and blind spots than industry incumbents. The output of Dynamic Synthesis, which can happen lightning fast in a moment of inspiration - say in the middle of a meeting - can be the kernel of a uniquely-better idea that is truly breakthrough.

You can lead innovation from wherever you are. But you need to know how to setup an innovation capability. This is the innovation model I coached that produced 957% return on the initial investment of $2.47M. I envisioned and coached the process, model, and approach for a global and scalable innovation capability from what I learned leading innovation at Microsoft. Part of what makes innovation so tough is the lack of shared mental models. Here are some of the key components of leading innovation: INNOVATION BOARD An Innovation Board is people working together to manage innovation as a capability. An internal Innovation Board can help you prioritize, get funding, channel resources, and escalate as necessary. It's also a way to integrate innovation back to the core. INNOVATION HUBs An Innovation Hub is a center of gravity for innovation efforts. I like the "Hub" model because it's the idea of Hubs and Spokes. You can have a Hub of Hubs, and it's a way to embed and spread innovation around the world. It's a federated model for innovation. INNOVATION PORTFOLIO Creating a shared view of your innovation projects helps leaders see the dashboard. It gets people thinking in "portfolios" vs. "one offs". An Innovation Portfolio gives you the balcony view to invest better. BUSINESS MODEL INNOVATION This is where you create new value. I learned a lot as head coach for Microsoft Satya Nadella's innovation team, but one of the most important things is to focus on business model innovation. As Satya put it to me: "Bring me new business models!" Just this one shift in focus can completely transform the success of innovation efforts. CULTURE OF INNOVATION You can inspire innovation at multiple levels. Satya asked me to share with him directly stories of innovation and trends & insights. When you share stories of success, smart people want to play, too. And, they have a fear of missing out. Every leader wants growth. And innovation is the lever. EMPOWERING EMPLOYEES Innovation happens at the edge. It's the intersection of customer pains, needs, and desired outcomes and your solution. Innovation takes empathy. Swarming on customer challenges is where breakthroughs happen. Everyone can innovate, but they need the mindsets, skill sets, and toolsets. DREAM BIG, START SMALL Too many people play small, out of fear and risk. But that sets the stage for failure. Small things don't accrue to any big things unless there's a guiding vision. The vision is the scaffolding for success. And the vision is what will inspire the team and get support. When you dream big, you figure out better solutions. And these constrain your strategies, and that's a good thing. The right answer is Dream Big, Start Small. This way you can work forwards and work backwards. Dream big, start small.

While there, we met with Lotte, a leading developer in Korea known for constructing the world's fifth-tallest skyscraper. But while Lotte World Tower is a magnificent accomplishment, our interest in meeting and learning from them as developers revolved more around their innovative and holistic approach to community development. Their projects blend massive libraries, interactive aquariums, and child-friendly playscapes within mixed-use communities. This model of interconnectedness—where retail, residential, office and industry coexist—offers a fresh perspective on building communities focused on creativity and capital. 🔹 Innovation at Scale: Lotte's ability to combine diverse elements into cohesive communities. 🔹 A New Blueprint: They're redefining what integrated development can look like. 🔹 Retail and Malls are not dead, they are antiquated and in need of a paradigm shift Inspired by Lotte, the question arises: How can we incorporate this level of innovation and interconnectedness into our projects?
