I pitched a LOT of internal data infrastructure projects during my time leading data teams, and I was (almost) never turned down. Here is my playbook for getting executive buy-in for complex technology initiatives: 1. Research top-level initiatives: Find something an executive cares about that is impacted by the project you have in mind. Example: We need to increase sales by 20% from Q2-Q4 2. Identify the problem to be overcome: What are the roadblocks that can be torn down through better infrastructure? Example: We do not respond fast enough to shifting customer demand, causing us to miss out on significant selling opportunities. 3. Find examples of the problem: Show leadership this is not theoretical. Provide use cases where the problem has manifested, how it impacted teams, and quotes from ICs on how the solution would have greatly improved business outcomes. Example: In Q1 of 2023 multiple stores ran out of stock for Jebb Baker’s BBQ sauce. We knew the demand for the sauce spiked at the beginning of the week, and upon retroactive review could have backfilled enough of the sauce. We lost an expected $3M in opportunities. (The more of these you can provide the better) 4. Explain the problem: Demonstrate how a failure of infrastructure and data caused the issue. Clearly illustrate how existing gaps led to the use case in question. Example: We currently process n terabytes of data per day in batches from 50 different data sources. At these volumes, it is challenging to manually identify ‘needle in the haystack’ opportunities, such as one product line running low on inventory. 5. Illustrate a better world: What could the future world look like? How would this new world have prevented the problem? Example: In the ideal world, the data science team is alerted in real-time when inventory is unexpectedly low. This would allow them to rapidly scope the problem and respond to change. 6. Create requirements: Define what would need to be true both technologically and workflow-wise to solve the problem. Validate with other engineers that your solution is feasible. 7. Frame broadly and write the proposal: Condense steps 1-5 into a summarized 2-page document. While it is essential to focus on a few use cases, be sure not to downplay the magnitude of the impact when rolled out more broadly. 8. Get sign-off: Socialize your ideal world with potential evangelists (ideally the negatively impacted parties). Refine, refine, refine until everyone is satisfied and the outcomes are realistic and achievable in the desired period. 9. Build a roadmap: Lay out the timeline of your project, from initial required discovery sessions to a POC/MVP, to an initial use case, to a broader rollout. Ensure you add the target resourcing! 10. Present to leadership alongside stakeholders: Make sure your biggest supporters are in the room with you. Be a team player, not a hero. Good luck! #dataengineering

Here’s how I write sales proposals that close deals. [it's not some complicated playbook - you can do it] You've done your discovery. You know how you can be helpful. What do you do next? Don't give them a “here’s what we offer” or “here’s everything we can throw at it.” But instead show them: “here’s how we solve your exact problem.” It is not the time to pitch. Now is when you reflect on the discovery. So the buyer sees their own words in the solution. Here’s how: 1. I restate the problem in their words. - “You said your team is great at relationships, but inconsistent with follow-up.” - “You said you're getting leads, but they aren’t converting.” I want them nodding before they even hit page 2. 2. I clarify what success looks like to THEM, not me. - “You said if you could fix this, you’d see X% more close rate and get your weekends back.” That goes right into the intro. This isn’t about what I offer, it’s about what THEY want. 3. I keep the offer tight and tailored. - 2–3 specific things I’d do. That’s it. - Each one maps back to the exact problem they named. 4. I include pricing options + a next step. - “Based on what we discussed, here are 3 levels of support I can offer." - “Let’s hop on a quick call, just to align and confirm the scope, then we can get started!” No long-winded, bullet-pointed slides. (this kills me) No menu of options and asking them to pick. Just confidence you can help & next steps. TL;DR Here's my Hot Tip: --> Start by making it more about the buyer and what THEY need than about your business and "what you offer."

Proposals to do work for a company would be more successful if the company bidding on them viewed them as akin to marriage proposals. Hang with me on this. Goal 1: When one proposes, one hopes (I assume) that the person to whom they're proposing will stay with them long-term. The same should be true of a client; as we all know, it's much less expensive to keep current clients than obtain new ones. Goal 2: Ensure the person to whom you're proposing thinks you're the greatest thing since sliced bread. Goal 3: Show (not tell) that person how much you care. Let's unpack these goals. Goal 1: How do you ensure someone stays with you long-term? Solution: Focus on their issues, instead of focusing on yourself and/or your organization. In terms of proposals, I've seen thousands fail, often because the focus is wrong. Let's be honest: people care about themselves, not you or your organization. The truth: Nobody cares about you and your organization. What can you do or say that will put the focus on the reader? >> Goal 2: Ensure the person to whom you're proposing thinks you're the greatest thing since sliced bread. This may sound contradictory to goal 1, but hear me out: I can make you believe that I'm greatest thing since sliced bread IF and only IF I focus on your issues AND how I can solve them. Solution: Present your solution as a partner in terms of providing a solution, rather than as a vendor or someone who's primary goal is to get them to buy. If you start with a memoir, your proposal's going in the trash. >> Goal 3: Show, don't tell. Yes, you can tell your beloved you cherish them, you love them, blah, blah, blah. But showing them is a different story. Whether it's flowers for no reason, cleaning the house or doing the laundry without being asked, that's showing. Yet, many proposals simply list off achievements without showing *WHY* the information matters. Consider this: "We saved Company X $15,000." Here's the issue: maybe $15,000 is a lot to that company or maybe it's not. What did the $15,000 savings allow them to do? Could they reallocate the money to more profitable endeavors? And while it might look impressive, it's not enough. >> Solution: Be specific and provide the "why" it matters. What will resonate instead is detail: - What steps did you take to solve the problem? - How does that relate to your potential client's situation? - What does that say about your problem-solving process? If you've researched your potential client, you should have a good sense of the details they'll care about. Make sure you include them. The common thread among these 3 problems: Your proposal isn't meeting your reader's needs – Which is no way to win their confidence. Or their business. P.S.
