    My AI lesson of the week: The tech isn't the hard part…it's the people! During my prior work at the Institute for Healthcare Improvement (IHI), we talked a lot about how any technology, whether a new drug or a new vaccine or a new information tool, would face challenges with how to integrate into the complex human systems that alway at play in healthcare. As I get deeper and deeper into AI, I am not surprised to see that those same challenges exist with this cadre of technology as well. It’s not the tech that limits us; the real complexity lies in driving adoption across diverse teams, workflows, and mindsets. And it’s not just implementation alone that will get to real ROI from AI—it’s the changes that will occur to our workflows that will generate the value. That’s why we are thinking differently about how to approach change management. We’re approaching the workflow integration with the same discipline and structure as any core system build. Our framework is designed to reduce friction, build momentum, and align people with outcomes from day one. Here’s the 5-point plan for how we're making that happen with health systems today: 🔹 AI Champion Program: We designate and train department-level champions who lead adoption efforts within their teams. These individuals become trusted internal experts, reducing dependency on central support and accelerating change. 🔹 An AI Academy: We produce concise, role-specific, training modules to deliver just-in-time knowledge to help all users get the most out of the gen AI tools that their systems are provisioning. 5-10 min modules ensures relevance and reduces training fatigue.  🔹 Staged Rollout: We don’t go live everywhere at once. Instead, we're beginning with an initial few locations/teams, refine based on feedback, and expand with proof points in hand. This staged approach minimizes risk and maximizes learning. 🔹 Feedback Loops: Change is not a one-way push. Host regular forums to capture insights from frontline users, close gaps, and refine processes continuously. Listening and modifying is part of the deployment strategy. 🔹 Visible Metrics: Transparent team or dept-based dashboards track progress and highlight wins. When staff can see measurable improvement—and their role in driving it—engagement improves dramatically. This isn’t workflow mapping. This is operational transformation—designed for scale, grounded in human behavior, and built to last. Technology will continue to evolve. But real leverage comes from aligning your people behind the change.     A lot of time and money goes into corporate training—but not nearly enough comes out of it. In fact, companies spent $130 billion on training last year, yet only 25% of programs measurably improved business performance. Having run countless training workshops, I’ve seen firsthand what makes the difference. Some teams walk away energized and equipped. Others… not so much. If you’re involved in organizing training—whether for a small team or a large department—here’s how to make sure it actually works: ✅ Do your research. Talk to your team. What skills would genuinely help them day-to-day? A few interviews or a quick survey can reveal exactly where to focus. ✅ Start with a solid brief. Give your trainer as much context as possible: goals, audience, skill levels, examples of past work, what’s worked—and what hasn’t. ✅ Don’t shortchange the time. A 90-minute session might inspire, but it won’t transform. For deeper learning and hands-on practice, give it time—ideally 2+ hours or spaced chunks over a few days. ✅ Share real examples. Generic content doesn’t stick. When the trainer sees your actual slides, templates, and challenges, they can tailor the session to hit home. ✅ Choose the right group size. Smaller groups mean better interaction and more personalized support. If you want engagement, resist the temptation to pack the (virtual) room. ✅ Make it matter. Set expectations. Send reminders. And if it’s virtual, cameras on goes a long way toward focus and connection. ✅ Schedule follow-up support. Reinforcement matters. Book a post-session Q&A, office hours, or refresher so people actually use what they’ve learned. ✅ Follow up. Send a quick survey afterward to measure impact and shape the next session. One-off training rarely moves the needle—but a well-planned series can. Helping teams level up their presentation skills is what I do—structure, storytelling, design, and beyond.     We don’t resist change. We resist not knowing where we’ll land. Most pushback is rational. We hold on to what’s worked because the next step isn’t clear. If we don’t see the logic, If it doesn’t feel safe to try we stall. Every time. The job isn’t to “manage resistance.” It’s to de-risk what’s ahead. Here are 7 strategies that have helped my teams (and me) move through change faster: 1. Model it first → If leaders don’t go first, nothing moves. → We follow behavior, not slide decks. 2. Share the why, not just the timeline → Don’t wait for the perfect plan. → Share what’s changing, what’s at stake, and what we’re betting on. 3. Involve the people closest to the work → Real alignment doesn’t come from top-down decisions. → It comes from early input. 4. Make the first step feel doable → We don’t need the full blueprint. → Just a clear first move we can act on with confidence. 5. Train for what’s different → Belief ≠ readiness. → We resist when we don’t feel equipped. 6. Name what’s really going on → Resistance often hides fear or confusion. → Ask early. Ask directly. Don’t let it build. 7. Show it’s working and work hard on what’s not → Small wins build trust. → But trust grows faster when we’re honest about what still needs fixing.     Change is inevitable, but success isn’t. Time and time again I've encountered failures trying to implement true change at my own businesses or seen it with the organizations I've collaborated with. It's often too tough to identify what went wrong when the "change" didn't goes as expected... That said, the Lippitt-Knoster Model can really help an organization or team define a clear path to achieving positive change. This model emphasizes five critical components: 🚀 Vision: Define a clear destination for your new path. 🛠️ Skills: Equip your team with the know-how to navigate it. 🎯 Incentives: Motivate your people to stay the course. 🔧 Resources: Provide the tools, time, and systems needed to keep moving forward. 🗺️ Action Plan: Create a detailed roadmap to reach the destination. Miss any of these, and you risk derailing your efforts: 🔍 Lack of vision = Confusion 🧠 Missing skills = Anxiety 💡 Inadequate incentives = Resistance 🔄 Insufficient resources = Frustration 🚫 No action plan = False Starts Concisely put: 1️⃣ Vision: Define how your change will enhance the organization, the well-being of employees and the experience for customers. 2️⃣ Skills: First, don't be afraid to hire folks smarter than you. Then provide the training necessary for employees to master the skills to accomplish what is needed to make the change happen. 3️⃣ Incentives: Take the time to explain how this change aligns with the professional and personal goals of staff. Ensure they feel invested in and have the opportunity to grow. 4️⃣ Resources: Provide the necessary tools, processes, policies and staffing to make the change possible. 5️⃣ Action Plan: Don't just assume everyone else will understand your vision and will just make it happen. Take the time to break the vision down into a digestible action plan for your team; be sure to listen to your team if they suggest tweaking the action plan so that it's best grounded in reality and pragmatism. Change may be inevitable, but with the right approach, success can be too.

We've all been there. 😅 Pushing through changes without a clear strategy, hoping sheer determination and long nights would be enough. But nope. The change initiative ended in confusion, resistance, or maybe didn't make it across the finish line before everyone abandoned ship. I've been there—from implementing organization wide learning programs to updating team policies. And let me tell you, without a roadmap, it's chaos. 🌪️ ---From Chaos to Smoother Sailing---- Enter the Knoster Model for Managing Complex Change. It's like GPS for navigating the treacherous waters of change management. This model has been hanging in my office for the last 10 years, serving as a visual cue to ensure I have all 5 elements covered before taking on change initiatives. ----Here's the Model---- Vision + Skills + Incentives + Resources + Action Plan = Successful Change 🔹 Vision: Where we want to go 🔹 Skills: What we need to know 🔹 Incentives: Why we should care 🔹 Resources: What we need to use 🔹 Action Plan: How we'll get there -----The Impact of Missing an Element---- 🚫No Vision? Confusion reigns 🚫Lacking Skills? Anxiety spikes 🚫Forget Incentives? Resistance grows 🚫Skimp on Resources? Frustration builds 🚫Skip the Action Plan? False starts abound Over the years, this model has become my diagnostic tool. When I hear confusion about where we're going or what we're trying to achieve, I immediately know I haven't been clear on the vision element. 🚩 It's like a red flag waving, telling me to step back and refocus on communicating our goals and business objectives. Similarly, when I notice people are confused about how they're going to meet the vision, it's a clear sign that I haven't properly set them up for success with the right skills. This realization always prompts me to pause and reassess where I can improve. 🔄 It's a simple framework and can also be used as a self-assessment tool. Now, it's your turn to put this model into action: Think about a change initiative you're currently planning or struggling with. Which of the five elements needs your attention most? Is your vision crystal clear? Are your team's skills up to par? Which element are you excellent at?
