    I keep returning to Damon Centola’s research on how #change spreads. Not because it’s clever. Because it’s true. Centola found that change doesn’t move like information. You can’t push it through announcements or clever messaging. It spreads through behavior, #trust, and networks. He calls it complex contagion, and it tracks with what I see inside organizations every day. People don’t change because someone at the top says so. They change when they see people they trust doing something new. Then they see it again. Then maybe one more time. That’s when it starts to feel real. That’s when it moves. Here’s what Centola’s research shows actually makes change stick: - Multiple exposures. Once isn’t enough. People need to encounter the new behavior several times from different people. - Trusted messengers. It’s not about role or rank. It’s about credibility in the day-to-day. - Strong ties. Close, high-trust relationships are where change actually moves. - Visible behavior. People need to see it being done, not just hear about it. - Reinforcement over time. Real change takes repetition. One wave won’t do it. This flips most #ChangeManagement upside down. It’s not about the rollout or coms plan. It’s about reinforcing new behaviors inside the real social structure of the organization. So, if you are a part of change, ask your team and self: 1. Who are the people others watch? 2. Where are the trusted connections? 3. Is the behavior visible and repeated? 4. Are you designing for reinforcement or just awareness? Change isn’t a #communication problem. It’s a network pattern. That’s the shift. That’s the work. And that’s what I help teams build.

    Ever heard of the Lippitt-Knoster Model for Managing Complex Change? It's a classic in the change management world, laying out the essential pieces needed to navigate big transformations. Taking a cue from that, I've adapted it to fit the world of digital transformation. There are seven key elements you can't afford to miss: Vision, Strategy, Objectives, Capabilities, Architecture, Roadmap, and Projects & Programs. Skip any one of these, and you're asking for trouble. Here’s why each one matters: • 𝐕𝐢𝐬𝐢𝐨𝐧: This is the 'what' of your transformation. A clear vision gives everyone a target to aim for, aligning all efforts and keeping the team focused. • 𝐒𝐭𝐫𝐚𝐭𝐞𝐠𝐲: Think of this as the 'why' and 'how.' A solid strategy explains the logic behind your vision, showing how you plan to get there and why it's the best route. It’s designed to guide everyone in the company on how to make decisions that support the vision, aligning all efforts and keeping the team focused. • 𝐎𝐛𝐣𝐞𝐜𝐭𝐢𝐯𝐞𝐬: These are your milestones. Clear, specific objectives make it easy to measure success and ensure everyone knows what's important. Without them, you can easily veer off course and waste resources. • 𝐂𝐚𝐩𝐚𝐛𝐢𝐥𝐢𝐭𝐢𝐞𝐬: These are what your company will now be able to do that it wasn't able to before in order to achieve the objectives. These can be organizational capabilities (like improved decision-making), technical capabilities (such as real-time operational visibility), or other types like enhanced customer engagement or streamlined processes. • 𝐀𝐫𝐜𝐡𝐢𝐭𝐞𝐜𝐭𝐮𝐫𝐞: A robust architecture ensures all your tech works together smoothly, preventing inefficiencies and costly headaches. This includes various types of architecture such as data architecture, IT infrastructure architecture, enterprise architecture, and functional architecture. Effective architecture is central to reducing technical debt and aligning software with broader business transformation goals. • 𝐑𝐨𝐚𝐝𝐦𝐚𝐩: Your roadmap is the game plan. It lays out the sequence of actions, helping you avoid uncertainty and missteps. It's your guide to getting things done right. • 𝐏𝐫𝐨𝐣𝐞𝐜𝐭𝐬 & 𝐏𝐫𝐨𝐠𝐫𝐚𝐦𝐬: These are where the rubber meets the road. Actionable projects and programs turn your strategy into reality, making sure your plans lead to real, tangible outcomes. From my experience, I think '𝐂𝐚𝐩𝐚𝐛𝐢𝐥𝐢𝐭𝐢𝐞𝐬' and '𝐑𝐨𝐚𝐝𝐦𝐚𝐩' are the two most overlooked.     𝗥𝗶𝗴𝗵𝘁 𝗻𝗼𝘄, 𝟳𝟰% 𝗼𝗳 𝘁𝗵𝗲 𝗙𝗼𝗿𝘁𝘂𝗻𝗲 𝟱𝟬𝟬 𝗮𝗿𝗲 𝘂𝗻𝗱𝗲𝗿𝗴𝗼𝗶𝗻𝗴 𝗱𝗶𝗴𝗶𝘁𝗮𝗹 𝘁𝗿𝗮𝗻𝘀𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻𝘀. 𝗨𝗽 𝘁𝗼 𝟵𝟱% 𝗼𝗳 𝘁𝗵𝗲𝗺 𝘄𝗶𝗹𝗹 𝗳𝗮𝗶𝗹. 𝗪𝗵𝘆? 𝗣𝗼𝗼𝗿 𝗲𝘅𝗲𝗰𝘂𝘁𝗶𝗼𝗻. When I stepped in as CTO, it was clear that if our transformation was going to succeed, we had to improve execution. So, instead of chasing shiny tools or trendy models, we relentlessly focused on the basics. 🧱 Here’s my advice for anyone on this journey: 1️⃣ 𝗦𝘁𝗮𝗻𝗱𝗮𝗿𝗱𝗶𝘇𝗲 𝗳𝗼𝗿 𝗦𝗽𝗲𝗲𝗱 Standardization doesn’t limit creativity — it removes roadblocks. Certified pipelines, test plans, and frameworks eliminate chaos, helping teams deliver faster. 2️⃣ 𝗧𝗵𝗼𝘂𝗴𝗵𝘁𝗳𝘂𝗹 𝗖𝗼𝗻𝘁𝗿𝗼𝗹𝘀 𝗠𝗮𝘅𝗶𝗺𝗶𝘇𝗲 𝗖𝗿𝗲𝗮𝘁𝗶𝘃𝗶𝘁𝘆 You need rules, but only enforce the “no-regret” ones. This gives teams the flexibility to innovate solutions for different regions or customers. 3️⃣ 𝗦𝗲𝗾𝘂𝗲𝗻𝗰𝗲 𝗳𝗼𝗿 𝗦𝘂𝗰𝗰𝗲𝘀𝘀 Take it step by step and front-load complexity. Doing everything in parallel or saving the hardest for last will result in gridlock and deflating surprises. 4️⃣ 𝗧𝗵𝗲 𝗕𝘂𝘀𝗶𝗻𝗲𝘀𝘀 𝗶𝘀 𝗬𝗼𝘂𝗿 𝗖𝘂𝘀𝘁𝗼𝗺𝗲𝗿 Tech teams know a lot, but the business knows best. Demand clear requirements so you can build what's needed... and not bridges to nowhere. 5️⃣ 𝗜𝘁'𝘀 𝗮 𝗧𝗲𝗮𝗺 𝗦𝗽𝗼𝗿𝘁 They’re called ‘digital transformations,’ but they’re really business transformations. Everyone — not just tech — must own it. There's always more to do, but we’ve made huge strides this year:   ✅ Cut over four 40+ year-old mainframes to the cloud ✅ Migrated all North American mainframe pipelines to data fabric ✅ Closed data centers from Alpharetta to Australia ✅ Beat our all-time stability records ✅ Achieved our best-ever tech hygiene stats 𝗧𝗵𝗲 𝗴𝗼𝗼𝗱 𝗻𝗲𝘄𝘀? We won’t be in the 95%. 𝗧𝗵𝗲 𝗯𝗲𝘁𝘁𝗲𝗿 𝗻𝗲𝘄𝘀? We’re now seeing the transformation benefits we envisioned at the start: AI innovation, model precision, next-gen services, enhanced resilience, and more. 🚀 𝗧𝗿𝗮𝗻𝘀𝗳𝗼𝗿𝗺𝗮𝘁𝗶𝗼𝗻 𝗶𝘀𝗻’𝘁 𝗮𝗯𝗼𝘂𝘁 𝗳𝗼𝗹𝗹𝗼𝘄𝗶𝗻𝗴 𝘁𝗿𝗲𝗻𝗱𝘀—𝗶𝘁’𝘀 𝗮𝗯𝗼𝘂𝘁 𝗺𝗮𝘀𝘁𝗲𝗿𝗶𝗻𝗴 𝗲𝘅𝗲𝗰𝘂𝘁𝗶𝗼𝗻.     Most change initiatives don't fail because of the change that's happening, they fail because of how the change is communicated. I've watched brilliant restructurings collapse and transformative acquisitions unravel… Not because the plan was flawed, but because leaders were more focused on explaining the "what" and "why" than on how they were addressing the fears and concerns of the people on their team. People don't resist change because they don't understand it. They resist because they haven't been given a compelling story about their role in it. This is where the Venture Scape framework becomes invaluable. The framework maps your team's journey through five distinct stages of change: The Dream - When you envision something better and need to spark belief The Leap - When you commit to action and need to build confidence The Fight - When you face resistance and need to inspire bravery The Climb - When progress feels slow and you need to fuel endurance The Arrival - When you achieve success and need to honor the journey The key is knowing exactly where your team is in this journey and tailoring your communication accordingly. If you're announcing a merger during the Leap stage, don't deliver a message about endurance. Your team needs a moment of commitment–stories and symbols that anchor them in the decision and clarify the values that remain unchanged. You can’t know where your team is on this spectrum without talking to them. Don’t just guess. Have real conversations. Listen to their specific concerns. Then craft messages that speak directly to those fears while calling on their courage. Your job isn't just to announce change, but to walk beside your team and help your team understand what role they play in the story at each stage. #LeadershipCommunication #Illuminate

    In the emerging world of AI agents and digital workers, could change management that takes quarters or years today soon take mere seconds? Historically, significant change required extensive planning cycles, prolonged alignment meetings, detailed training programs, and gradual rollouts. This lengthy process exists primarily because of human limitations: we need time to absorb, understand, and adapt. In contrast, AI agents instantly receive, process, and assimilate information. They can clarify uncertainties through immediate question-and-answer interactions, disseminating responses to all connected agents in real-time. This creates widespread alignment almost instantaneously. This transformation won't happen overnight. Much like the biggest impact of self-driving technology will only be fully realized when autonomous vehicles become commonplace, instantaneous change management will truly emerge as digital workers surpass their human counterparts in prevalence. The shift will fundamentally alter organizational dynamics. Today, major changes may require a year of detailed planning and another year dedicated to execution, overseen by extensive program management teams. When alignment and execution become quasi-instantaneous, the core organizational value transitions from meticulous preparation and cautious rollout to rapid experimentation and agile responsiveness. Perhaps most intriguing: if change becomes lower effort and almost immediate, will organizations dramatically increase the number and extent of changes? Because when course-correction takes seconds rather than seasons, the threshold for trying something new dramatically lowers. #AIForward #AgenticFuture

    My AI lesson of the week: The tech isn't the hard part…it's the people! During my prior work at the Institute for Healthcare Improvement (IHI), we talked a lot about how any technology, whether a new drug or a new vaccine or a new information tool, would face challenges with how to integrate into the complex human systems that alway at play in healthcare. As I get deeper and deeper into AI, I am not surprised to see that those same challenges exist with this cadre of technology as well. It’s not the tech that limits us; the real complexity lies in driving adoption across diverse teams, workflows, and mindsets. And it’s not just implementation alone that will get to real ROI from AI—it’s the changes that will occur to our workflows that will generate the value. That’s why we are thinking differently about how to approach change management. We’re approaching the workflow integration with the same discipline and structure as any core system build. Our framework is designed to reduce friction, build momentum, and align people with outcomes from day one. Here’s the 5-point plan for how we're making that happen with health systems today: 🔹 AI Champion Program: We designate and train department-level champions who lead adoption efforts within their teams. These individuals become trusted internal experts, reducing dependency on central support and accelerating change. 🔹 An AI Academy: We produce concise, role-specific, training modules to deliver just-in-time knowledge to help all users get the most out of the gen AI tools that their systems are provisioning. 5-10 min modules ensures relevance and reduces training fatigue.  🔹 Staged Rollout: We don’t go live everywhere at once. Instead, we're beginning with an initial few locations/teams, refine based on feedback, and expand with proof points in hand. This staged approach minimizes risk and maximizes learning. 🔹 Feedback Loops: Change is not a one-way push. Host regular forums to capture insights from frontline users, close gaps, and refine processes continuously. Listening and modifying is part of the deployment strategy. 🔹 Visible Metrics: Transparent team or dept-based dashboards track progress and highlight wins. When staff can see measurable improvement—and their role in driving it—engagement improves dramatically. This isn’t workflow mapping. This is operational transformation—designed for scale, grounded in human behavior, and built to last. Technology will continue to evolve. But real leverage comes from aligning your people behind the change.     Executives and employees continue to tussle over return-to-office and AI adoption. Mandates aren't working, but neither does individual chaos. There's a better path forward. I've been working with senior leaders navigating both workplace flexibility and AI adoption, and here's what's striking: the organizations succeeding at one tend to excel at both. Those struggling? They're making identical mistakes. We're repeating the same management failures: Only 25% of managers are trained to lead distributed teams. Only 22% of firms have clear AI adoption plans. After working with dozens of companies, talking with hundreds of leaders and listening to employee and experts, I've identified four pillars that drive success: 🎯 Talent Strategy: Know your "why" and your "who" before mandating anything: am I after top talent, does deep engagement matter, and if so are we willing to invest in human-centered leadership? 📊 Outcomes-Based Management: Measure results, not badge swipes or tool usage. Clear goals and transparent communication unlock alignment, build momentum, and enable trust. 👥 Team-Centered Approach: Teams are where real transformation actually happens; managers and employees building norms and redesigning how they work together. 📚 Learning Culture: Building learning mindset organizations requires investments in experimentation, iteration and support -- and a mindset that knows you're never "done" getting better at how you work. The companies thriving five years from now won't be those with the "right" hybrid policy or "best" AI tools.     The successful adoption of legal technology requires a methodical approach that balances innovation with practical implementation. Key elements include: 1) Strategic Process Mapping Understanding your current workflow forms the foundation of effective digital transformation. Begin by documenting how your team actually works—not how they should work on paper. This means tracking time allocation across tasks, identifying repetitive processes, and gathering direct feedback from clients about service delivery pain points. By mapping these workflows to strategic objectives, firms can identify where technology can create the most significant impact. 2) Outcome-Based Goal Setting Move beyond abstract objectives by establishing concrete, measurable targets that link directly to business outcomes. Rather than pursuing technology adoption for its own sake, focus on specific improvements in service delivery. For example, reducing contract review time from four hours to one hour per document provides a clear metric for success. 3) Rigorous Solution Evaluation Have your team (and likely key users) test potential solutions using their most challenging matters and complex workflows. Further test solutions through sandboxes and proof of concept excercises. This practical evaluation approach helps ensure that selected tools address real needs rather than creating additional complexity. 4) Structured Implementation Planning Successful technology adoption requires dedicated leadership and clear accountability. Develop a phased rollout plan that designates practice group champions and establishes regular review cycles. These champions should have allocated time for implementation oversight, and the firm should conduct formal assessments at 30, 60, and 90-day intervals to measure adoption progress and address emerging challenges. The communication plan was comprehensive, training well-documented, and leadership aligned. The problem? Their entire change approach was designed for a workforce that no longer exists. 💼 Generation Z Has Entered the Workforce Born between 1997-2012, Gen Z now constitutes over 20% of the workforce. They're not just younger millennials – they're the first true digital natives with fundamentally different expectations for organizational change. The generational shift demands we rethink core OCM practices: ⚡ Communication: From Documents to Micro-Content Traditional Approach: Multi-page email announcements, detailed PDF attachments, formal town halls  Gen Z Expectation: 60-second explainer videos, visual infographics, authentic peer messaging When one bank shifted from traditional change communications to micro-content delivered through multiple channels, engagement rates increased by 64% among Gen Z employees. 🤝 Engagement: From Involvement to Co-Creation Traditional Approach: Change champions appointed to represent teams Gen Z Expectation: Direct participation in design, transparent feedback loops, social proof Gen Z employees are 3x more likely to disengage from changes without visible impact within 30 days. They expect their input to be implemented rapidly and visibly. 🌱 Motivators: From Compliance to Purpose Traditional Approach: Focus on organizational benefits and necessity Gen Z Expectation: Focus on personal impact, societal value, and authentic rationale A financial tech transformation that reframed messaging around customer benefit and social impact saw higher adoption rates among Gen Z than when using traditional business case messages. 🦋 Timeline: From Projects to Continuous Evolution Traditional Approach: Defined projects with clear start/end dates Gen Z Expectation: Agile, iterative changes with regular improvements Gen Z has grown up with software that updates weekly or daily. The concept of a "frozen" system post-implementation makes little sense to them. 📖 Your OCM 2.0 Playbook To evolve your change approach for the next generation: - Replace monolithic communications with multi-format micro-content - Build social proof through peer advocacy, not just leadership messaging - Connect changes to meaningful impact, not just business metrics - Implement feedback visibly and rapidly - Embrace continuous improvement over "project completion" Gen Z isn't resistant to change—they're resistant to change management that feels outdated, inauthentic, or disconnected from their digital reality.
