    Rebuilding a High-Performing Team in an RTO World: A Client’s Success Story When my executive client was tasked with bringing his 650-person department back to the office after four years of remote work, we knew the challenge wasn’t just logistical—it was strategic - and his concern wasn’t just about getting people back to their desks but ensuring he had the right people in the right roles to drive business success. Through our collaboration, we decided to develop a two-phase approach that allowed him to manage change effectively while restructuring his team for optimal performance. Phase 1: Managing the Change of RTO (Months 1-3) Rather than rushing into assessments and restructuring, we agreed that it was best to focus on re-acclimation first. 🔹 Gradual Reintegration: He implemented a structured return—starting with three days in-office before scaling up—giving employees time to adjust. 🔹 Listening Sessions: My client led discussions with teams to understand concerns, workflows, and career aspirations post-remote. 🔹 Cultural Reset: He modeled the company values, reinforced the why behind RTO, and reinforced the culture in every meeting. Phase 2: Assessing & Restructuring the Team (Months 3-6) Once stability was established, the next step was restructuring the team for the future. 🔹 Skills & Contribution Audit: Partnering with HR and others, my client assessed whether each role still aligned with business needs. He found that some functions were now redundant, while others required a new skill set after four years. 🔹 Team Effectiveness Review: He restructured teams to improve efficiency and positioned high performers in roles that leveraged their strengths. 🔹 Strategic Reassignment & Exits: Some employees transitioned into new, more fitting roles. Others, who struggled to adapt or no longer aligned with the business, were respectfully transitioned out. Still others were supported in their current roles with new training to equip them to succeed in the future. Messaging the Changes: Transparency & Stability 🔹 Communicating the Vision: Early on, we knew framing the restructuring as an opportunity was important. 🔹 One-on-One Conversations: My client ensured employees moving into new roles—or out of the company—had clear, respectful conversations about their next steps. 🔹 Rebuilding Trust: By reinforcing that changes were intentional and strategic, employees recognized the thoughtfulness that had been invested in the changes. The Outcome? He's rounding out his six month and says his department is performing at a higher level than pre-pandemic. It's not been easy and there have been a few surprises, but he knows his team is set up for long-term success. What my client learned was that returning to the office wasn't the real challenge - rebuilding the right team was.     Change Capacity: How to Build It Before You Need It Following my post on change fatigue, I got a few messages asking about proactive solutions. The answer? Deliberately building change capacity before you need it. At one time I was working on successfully implementing a major tech transformation while adapting to regulatory changes and updating the staffing model. Our secret wasn't better project management—it was intentionally building change capacity across three dimensions: 𝗜𝗻𝗱𝗶𝘃𝗶𝗱𝘂𝗮𝗹 𝗰𝗮𝗽𝗮𝗰𝗶𝘁𝘆: We invested in resilience training for all employees, teaching practical techniques for managing uncertainty. Research from MIT shows this approach reduces resistance by up to 32%. 𝗧𝗲𝗮𝗺 𝗰𝗮𝗽𝗮𝗰𝗶𝘁𝘆: We established "change champions"—not just to communicate but to protect team bandwidth and raise the red flag when implementation timing and sequence needed to be negotiated. 𝗢𝗿𝗴𝗮𝗻𝗶𝘇𝗮𝘁𝗶𝗼𝗻𝗮𝗹 𝗰𝗮𝗽𝗮𝗰𝗶𝘁𝘆: Most crucially, we implemented a "change absorption index"—a simple measure of how much change each user group was processing at any time. When a unit approached 80% of their maximum capacity, new initiatives were automatically sequenced. 📊 Quick Change Capacity Audit: - Do people know where to direct their concerns about change overload? - Can managers successfully negotiate implementation timing? - Does your organization measure and track change absorption? - Are change initiatives deliberately sequenced or randomly deployed? The potential ROI is there: imagine faster implementation times and higher adoption rates when change isn't saturated.     We don’t resist change. We resist not knowing where we’ll land. Most pushback is rational. We hold on to what’s worked because the next step isn’t clear. If we don’t see the logic, If it doesn’t feel safe to try we stall. Every time. The job isn’t to “manage resistance.” It’s to de-risk what’s ahead. Here are 7 strategies that have helped my teams (and me) move through change faster: 1. Model it first → If leaders don’t go first, nothing moves. → We follow behavior, not slide decks. 2. Share the why, not just the timeline → Don’t wait for the perfect plan. → Share what’s changing, what’s at stake, and what we’re betting on. 3. Involve the people closest to the work → Real alignment doesn’t come from top-down decisions. → It comes from early input. 4. Make the first step feel doable → We don’t need the full blueprint. → Just a clear first move we can act on with confidence. 5. Train for what’s different → Belief ≠ readiness. → We resist when we don’t feel equipped. 6. Name what’s really going on → Resistance often hides fear or confusion. → Ask early. Ask directly. Don’t let it build. 7. Show it’s working and work hard on what’s not → Small wins build trust. → But trust grows faster when we’re honest about what still needs fixing.   • Change doesn’t happen because you said so. Or because you hit ,Send'. One of the biggest traps leaders fall into is thinking that flooding inboxes with updates and memos will magically remove resistance. It doesn’t. Instead, teams disengage, leaders get blamed for “poor change management,” and transformation stalls before it even begins. 𝗖𝗵𝗮𝗻𝗴𝗲 𝗰𝗼𝗺𝗺𝘂𝗻𝗶𝗰𝗮𝘁𝗶𝗼𝗻 𝗶𝘀𝗻’𝘁 𝗮 𝗯𝗿𝗼𝗮𝗱𝗰𝗮𝘀𝘁. 𝗜𝘁’𝘀 𝗮 𝗻𝗲𝗴𝗼𝘁𝗶𝗮𝘁𝗶𝗼𝗻. If you don’t build emotional milestones alongside project milestones, even the best plan will fail. 🔴 𝗧𝗵𝗲 𝗠𝘆𝘁𝗵 𝗼𝗳 “𝗠𝗼𝗿𝗲 𝗖𝗼𝗺𝗺𝘂𝗻𝗶𝗰𝗮𝘁𝗶𝗼𝗻” 𝙑𝙤𝙡𝙪𝙢𝙚 𝙞𝙨𝙣’𝙩 𝙚𝙣𝙜𝙖𝙜𝙚𝙢𝙚𝙣𝙩. Resistance isn’t caused by a lack of bullet points. It’s driven by fear, loss of control, and distrust. 𝙎𝙞𝙡𝙚𝙣𝙘𝙚 𝙜𝙧𝙤𝙬𝙨 𝙡𝙤𝙪𝙙𝙚𝙧. When communication feels transactional, people quietly check out. Gallup found only 13% of employees think leaders communicate well during change. That’s how resistance goes underground and derails progress. 🔴 𝗖𝗵𝗮𝗻𝗴𝗲 𝗜𝘀𝗻’𝘁 𝗮 𝗠𝗼𝗻𝗼𝗹𝗼𝗴𝘂𝗲 You can’t email your way through resistance. You shift it by having real conversations that acknowledge emotions and invite people to help shape the path forward. 🔴 𝗘𝗺𝗼𝘁𝗶𝗼𝗻𝗮𝗹 𝗠𝗶𝗹𝗲𝘀𝘁𝗼𝗻𝗲𝘀 𝗠𝗮𝘁𝘁𝗲𝗿 𝙁𝙚𝙖𝙧 𝙖𝙣𝙙 𝙪𝙣𝙘𝙚𝙧𝙩𝙖𝙞𝙣𝙩𝙮 trigger stress and shut down good decision-making. You can defuse it: 𝗡𝗮𝗺𝗲 𝗶𝘁. - “This shift is hard, and it’s okay to feel uneasy. Let’s talk about it.” 𝗠𝗮𝗸𝗲 𝗶𝘁 𝗽𝗲𝗿𝘀𝗼𝗻𝗮𝗹. - Answer, “What’s in this for me?” 𝗦𝘁𝗼𝗽 𝗕𝗿𝗼𝗮𝗱𝗰𝗮𝘀𝘁𝗶𝗻𝗴. 𝗦𝘁𝗮𝗿𝘁 𝗙𝗮𝗰𝗶𝗹𝗶𝘁𝗮𝘁𝗶𝗻𝗴. 𝗧𝗿𝗮𝗱𝗲 𝘂𝗽𝗱𝗮𝘁𝗲𝘀 𝗳𝗼𝗿 𝗱𝗶𝗮𝗹𝗼𝗴𝘂𝗲. - Run “Why?” sessions where teams can question and influence the plan. - Equip managers to handle tough conversations with empathy. Use peer influence. Trusted colleagues are often the most credible messengers. 🟢 Mindsets Over Metrics 𝗣𝗿𝗼𝗷𝗲𝗰𝘁 𝗺𝗶𝗹𝗲𝘀𝘁𝗼𝗻𝗲𝘀 𝘁𝗿𝗮𝗰𝗸 𝘁𝗮𝘀𝗸𝘀. 𝗘𝗺𝗼𝘁𝗶𝗼𝗻𝗮𝗹 𝗺𝗶𝗹𝗲𝘀𝘁𝗼𝗻𝗲𝘀 𝘁𝗿𝗮𝗰𝗸 𝘁𝗿𝘂𝘀𝘁. 𝗬𝗼𝘂 𝗻𝗲𝗲𝗱 𝗯𝗼𝘁𝗵. ✅ 𝗖𝗼-𝗰𝗿𝗲𝗮𝘁𝗲 𝘁𝗵𝗲 𝗽𝘂𝗿𝗽𝗼𝘀𝗲. Bring employees into defining why the change matters. ✅ 𝗔𝘀𝗸 𝗳𝗼𝗿 𝗶𝗻𝗽𝘂𝘁, 𝗻𝗼𝘁 𝗷𝘂𝘀𝘁 𝗮𝘁𝘁𝗲𝗻𝘁𝗶𝗼𝗻. Use surveys and Q&As to create real conversations. ✅ 𝗖𝗲𝗹𝗲𝗯𝗿𝗮𝘁𝗲 𝗺𝗶𝗻𝗱𝘀𝗲𝘁 𝘄𝗶𝗻𝘀. When teams adopt new ways without pressure, spotlight it. 𝗦𝘁𝗼𝗽 𝗰𝗼𝗺𝗺𝘂𝗻𝗶𝗰𝗮𝘁𝗶𝗻𝗴 𝗮𝘁 𝗽𝗲𝗼𝗽𝗹𝗲. 𝗦𝘁𝗮𝗿𝘁 𝗻𝗲𝗴𝗼𝘁𝗶𝗮𝘁𝗶𝗻𝗴 𝘄𝗶𝘁𝗵 𝘁𝗵𝗲𝗺. Because people don’t resist change. They resist being changed.     The biggest barrier to AI success isn’t technical. It’s cultural. And here is why . . . . . 👉 You can have the flashiest tools. The most advanced features. The best tech stack money can buy. But, if your company culture isn’t ready to absorb change... If collaboration is blocked by silos… If adoption isn’t supported… If fear outweighs experimentation… You’ll get no outcome. The soap is in the dispenser. But no one’s getting clean. You bought the tool. You launched the change. But your team still isn’t using it. Before blaming “resistance,” run this checklist 👇 ✅ Change Readiness Checklist for Leaders 1. Have you explained the “why” in their language? 🔲 Did you tie the change to their day-to-day pain? 🔲 Is it solving real problems or just chasing KPIs? 2. Did you communicate early and often? 🔲 Did you announce the change before it launched? 🔲 Have you created a consistent cadence of updates? 3. Are you (and other leaders) modeling the behavior? 🔲 Are leaders actively using the new tool/process? 🔲 Are they sharing wins, lessons, and being visible champions? 4. Have you removed something to make space? 🔲 What are you stopping to make room for the new? 🔲 Are priorities clear or is this just “one more thing”? 5. Have you built psychological safety into the rollout? 🔲 Are people rewarded for trying not just succeeding? 🔲 Have you normalized the messiness of change? 6. Is the training actually helpful (and timely)? 🔲 Did you enable people before asking for adoption? 🔲 Is help easy to access or hidden in a PDF? 7. Are you listening and adjusting in real time? 🔲 Is there a feedback loop employees trust? 🔲 Have you acted on their input? Flashy tools don’t drive change. Leaders do. The soap is in the dispenser.
