Extending the AI Integration Framework: Individuals, Teams, and Organizations

When I first published the AI Integration Framework, the goal was simple: to help people understand the surface area of AI impact and opportunity by mapping the work they do into three clear categories: My Work (human exclusive tasks), “With Me” Work (AI collaboration opportunities), and “For Me” Work (AI automation potential). The framework seemed to cut through the noise, reduce fear, and equip people to make intentional decisions about how they partner with AI. It was about providing guidance for when and where a digital collaborator can be brought to the table, not just how to get it so summarize a meeting or draft an email.

This article extends that thinking by adding two additional layers and three perspectives.

Our work doesn’t happen in a vacuum; it happens at the individual, team, and organizational levels. Each level has its own nuances, tensions, and opportunities related to AI integration. Individually, we integrate AI to improve our work output and experience. At the team level, we integrate AI to communicate, collaborate, and solve problems in new ways. At the organization level, we integrate AI to better deliver on our mission to our customers and constituents.

What follows is a structured set of descriptions, questions, and examples to bring the framework to life across all three levels. Think of it as a field guide for reflection and action, and consider using it as a mirror, a map, and maybe even a provocation.


Prosci AI Integration Framework: Clarifying the Work

This first view sets the foundation. It defines the characteristics of work in each of the three categories - My Work, “With Me” Work, and “For Me” Work - at the individual, team, and organizational levels. By drawing these lines clearly, we move beyond generic conversations about AI and productivity. We begin making more grounded, intentional decisions that reflect not only what is possible, but what is valuable. This framing gives us the language to talk about AI-driven change and tools without losing sight of the purpose. It allows us to integrate AI in ways that enhance our work without erasing the human core of it. And, it gives us the dimensions we should be measuring to determine impact and return realized.

  • Work that benefits from structure, synthesis, iteration, or polish.
  • Work that still needs me—but not every step.

🤖 For Me (AI Automation): AI handles it—freeing me up

  • Work that is routine, time-consuming, or draining.
  • Work that follows rules or repeatable steps.
  • Work that’s important but not uniquely human.


Team - "Work smarter and solve more, together."

🧔 Our Work (Human Exclusive): Only people can do this

  • Work that is relational, trust-building, or emotionally charged.
  • Work that depends on group dynamics or diverse viewpoints.
  • Work where tone, timing, or context matter deeply.

🤝 “With Us” Work (AI Collaboration): We do it better together

  • Work that benefits from AI-synthesized inputs.
  • Work that requires co-creation, visuals, or facilitation.
  • Work that becomes clearer with pattern recognition or summarization.

  • Work that includes updates, logging, or coordination.
  • Work that supports the team but doesn’t require interaction.


Organization - "Differentiate and scale impact."

  • Work that drives culture and accountability.
  • Work that must be seen, felt, and led by humans.

🤝 “With Us” Work (AI Collaboration): We do it better together

  • Work that benefits from simulated futures or rapid iteration.
  • Work that involves strategic pattern recognition.
  • Work that combines creativity, alignment, and scale.

  • Work that is compliance-heavy or risk-reducing.
  • Work that involves processing, tracking, or sorting at scale.
  • Work that supports performance but not identity.

The next section translates the framework into reflection questions - simple, plain language inquiries designed to spark exploration and clarity. These are not technical or abstract prompts – they meet you where you are. You can ask yourself, your team, or your organization these questions to uncover where AI can add value, where human presence is non-negotiable, and where collaboration between the two could unlock new possibilities.

  • What parts of my day feel repetitive or low-value but still need to get done?
  • What are tasks I could confidently “set and forget” if AI handled them?
  • Where do I spend time organizing or formatting rather than thinking or creating?

  • What shared tasks could move faster if we co-created with AI?
  • Where would AI help the team clarify, align, or communicate better across roles or locations?

  • Where do we lose time to coordination or documentation?
  • What team routines could run smoother with automation behind the scenes?

  • Where is human accountability essential to how we show up in the world?
  • What moments require presence, storytelling, or ethical courage—not code?

  • How might we use AI to bring our mission to life more clearly, creatively, or consistently?
  • Where can AI uncover patterns or signals that shape smarter decisions?

Finally, we move from reflection to application. This section brings the framework to life with real examples of how AI can be integrated across all three levels. It bridges theory and practice, showing what AI integration looks like in motion. The examples are grounded in daily and weekly experiences of individuals, teams, and organizations that are evolving their way into an AI-enabled future. Use this as inspiration or as a benchmark for where you might go next.

What's Next

The expanded AI Integration Framework offers a practical, values-driven way to make sense of where and how AI fits into the real work we do across individual tasks, team efforts, and organizational priorities. By categorizing activities as My Work, “With Me” Work, and “For Me” Work, we gain clarity on what AI can do to enhance outcomes without diminishing the human core of our work. Layering the types of work across all three levels helps us recognize that the AI Transformation is a multidimensional shift that touches relationships, processes, culture, and strategy.

To put this into action, use the framework as both a mirror and a map. Start by reflecting on your own situation: What’s uniquely your work? Where could collaboration with AI lighten the load or elevate the output? Where could you offload, to the robot, the work that already makes you feel like a robot? Then, invite your team to have the same conversation together. And zoom out to consider your organization’s identity and goals—how can AI help you scale what matters most? The questions and examples provided are meant to be a field guide. Let them spark conversations, reveal possibilities, and guide real decisions as you move forward in building a smarter, more human-centered future with AI.
